you could use a chunk of wood and hammer nails in it to hold either. or yoga style: hold the cable with feet, solder iron in right hand, usb-thingy in left hand, soldering lint in mouth and DON'T MOVE! I've also been there, sleeving is long and painful
and in the end I couldn't solder the connectors properly so I gave up!
do you have a technique to keep the connector and cable stable while soldering?

As for the route, a shortest tour algorithm should do the trick. It looks like you did not solder all the pins to the Teensy correctly. There are not only the pins in lines near the edges, but also three pins that are inside lines edges. One of these connect to F4, 6,T, G and V, another connects to F2, 4, E, D and X. Escape, 1, Tab, left Shift and left Ctrl also...

I don't think that would be possible. I mean once you have the source file for the custom pcb, it is possible to modifie the pin footprints to make them match an alp switch (same goes for the custom plate if it has to be plated) I reckon that's some good amount of work but it's not like starting fro...
