I think the best option would be to put all European layouts together in a single order (at least those that are represented here on DT).
This way the cost per set would be higher, but this could be compensated by orders being much bigger and thus cheaper.
I find this option deserves to be at least calculated (of course once quotes are available) before it be rejected.
I notice French layout has not even been mentioned yet

Base kit (any key that is not changed between any of the layouts)
US ANSI kit (Enter, left Shift, and US-specific keys)
ISO base (Enter, left shift)
Various country layouts

I don't see the point in dividing them that much. For instance, close to everyone who will order the "various country layouts" will be ordering "ISO base" as well, so why separate them?

Get the costs in for everything combined, socialise the cost, it's a community here. I don't mind paying €20 more for the set if it means everyone gets a full set regardless of which country they are from. You'll get some whiners sure but only because they are tight fisted fuckers

Sure there is a few ways to go about it. I just want to keep as few set options as possible while include as much as possible. Some language grouping I use as example may not be the most appropriate, it will be considered for most efficiancy and lowest cost per set. Some language may be neglected for initial round. A lot depend on interest levels and cost concern. Some things may end up not being feasible depend on how GMK does pricing, so it's still all theoretical for now until we know those aspects.
All I can say for sure is I want to try our best to include a lot of things that usually are not, and give at least a chance to get in some sets that are very hard or impossible to find in various language.

I would've agreed with dirge until I added it up and realised that it would mean about 100 extra keys - if they were included in every set then it would almost double the price!
Perhaps that number can be reduced a bit by skipping some of the third symbols on some keys, allowing more to be shared. Or by adding a fourth, to cover all bases! The extra ISO key by left shift could be marked as either < and >, or also with \ and |. But I still can't see the total reducing by much.
FI and ES share a few keys. FR doesn't share anything with anyone

I think it would be nicer to do smaller buy more often on a quarterly schedule or similar. Each new buy can focus on some different colors and language options until they are all covered. But that's like only my opinion.
Also while some may frown upon it, some things could simply be pad print on other key if it is more cost effective than the unique doubleshot version.

FR share a lot with BE
If we did away with the shifted legends on the number row on all set it would reduce many issue. Also it looks very nice and much more uniform. I am sure not many would want to go along with that however.
